Billy Napier inherits a roster ranked 127th nationally in accumulated talent and just 8% returning production, yet he is walking into a program that scored 37.1 points a game a year ago, which makes James Madison the rare case where the coaching change is the bigger variable than the personnel losses.
Can a first-year staff hold together a roster that lost almost everything, with only 11% of defensive production and 5.4% of the offense back? The likelier outcome is a rocky transition rather than a repeat of 12-2, since Billy Napier is installing his own system with JC Evans making his first career starts and a defense that has to replace nearly its entire two-deep. Evans gets the reps and the keys, but he will be doing it behind new faces up front and around him, which points to growing pains before results.
Billy Napier inherits a program that went 12-2 and swept the Sun Belt, and the projection of an 8-4 season with a schedule ranked 115th nationally reads like a step back rather than a natural progression for a champion. The season turns on three road trips where James Madison is no better than a coin flip: at San Diego State (35%), at Old Dominion (50%) and at Southern Miss (51%). Home dates with Liberty and Marshall look winnable on paper, but how Napier's group handles those three toss-up road games will say more about year one than the record against Wagner or Georgia State ever will.

Billy Napier inherits a 12-2 team that beat Troy 31-14 for the Sun Belt title before Oregon exposed it 34-51 in the playoff, and the deeper numbers say that record ran hotter than the roster underneath it. James Madison went 2-0 in one-score games, and its yardage margin against league opponents did not match how often it actually won those games, both classic signs of a team unlikely to catch the same breaks twice. Add in just 8% returning production and a defense that let opponents score cheaply at 14.5 yards per point, and Napier's first year looks built on a foundation that is thinner than last season's record ever let on.
JC Evans steps into the starting job with a rushing attack that ranked 6th nationally in rushing yards per game (244) already built around him, and a defense that allowed just 267 yards per game to lean on while he settles in. The passing numbers were the soft spot in 2025, 211 yards per game and 88th nationally, so Evans does not need to become a downfield gunslinger, he needs to keep the offense on schedule and let the run game and a havoc-heavy defense (19.9%, 7th nationally) close games out. Billy Napier inherits a program built to win with the ball on the ground and points allowed at 18.4 per game, which is a far more forgiving debut than most first-year quarterbacks get.
Alonza Barnett III is gone after throwing for 2806 yards, and Billy Napier hands the offense to JC Evans, who has zero passing yards on the books. That is a real leap of faith for a first-year staff, but the ground game buys cover, this offense ran for 244 yards per game a year ago, good for 6th nationally, and Blake Kendall is back with 14 rushing yards of his own experience in the room. The passing attack ranked just 88th regardless of who was throwing it, so Evans does not need to be a gunslinger, he needs to protect the run-heavy identity Napier inherited while Tanner Vibabul, Davi Belfort and Arrington Maiden develop behind him.
Wayne Knight's 1373 yards and Jordan Fuller's 415 walk out the door, and neither returning back has proven he can replace that kind of load. George Pettaway managed just 195 yards last year and Jackson McCarter only 18, so Billy Napier went to the portal for volume, landing Nick Herman from Drake, who ran for 921 yards and 5 touchdowns, and Seth Cromwell from Northern Arizona, who scored 7 times on 559 yards. This backfield ran behind a line that produced the 6th-best rushing attack in the country, and it is now built almost entirely on what Herman and Cromwell showed at their old schools rather than anything James Madison's returners have done.
James Madison basically emptied its receiving room after a 12-2 run, with Jaylan Sanchez, Landon Ellis and Nick DeGennaro all gone and nobody left over 85 yards, so this position group is being rebuilt through the portal rather than restocked. Jeremiah Harrison arrives from East Tennessee State off a 38-catch, 652-yard season and Noah Grevious brings a 52-catch, 731-yard year from VMI, and those two are the actual passing offense now, not depth pieces. That matters because JMU ran the ball at a top-ten clip while passing for only 211 yards a game, 88th nationally, so if Harrison and Grevious can't push that number up, Billy Napier's offense stays one-dimensional even with the rushing attack intact.
Every catch this position produced in 2025 walked out the door with Lacota Dippre, Josh Phifer and Logan Kyle, and Billy Napier's first Dukes team replaces that production with a clean slate rather than an obvious successor. Ethan Gurela, Brian Hnat and Ryder Post return without a stat line between them, and the program leaned into the portal and high school ranks anyway, adding Max Roche, Thatcher Miller and KD Mosley as unproven pieces for a new staff to sort out. With the ground game carrying the offense at 244 yards per game, this group does not need to be a passing focal point in 2026, just competent enough blocking and underneath work to keep that run-heavy identity humming.

Zach Greenberg and Griffin Hart are the most experienced names left standing, though neither carries any guarantee of a starting job, and Napier went to Kansas State, Wisconsin River Falls, Colorado, Florida and Bergen Catholic for reinforcements in Kaedin Massey, DJ Fox, Tyler Brown, Noel Portnjagin and Jack Harris. With 23 sacks allowed and a middling 45.0% success rate already on the ledger, this group has to be rebuilt from scratch rather than reloaded, and the new pieces will decide whether that rushing identity survives the transition.
This line got gutted, not tweaked.
