A 9-4 team that finished 24th in scoring offense and 26th in scoring defense now returns just 26% of its production, meaning Blake Harrell is essentially rebuilding a winning roster from the ground up in year three.
Can Emory Williams operate an offense that lost nearly all of its 2025 skill production around him? The most likely outcome is a rocky non-conference stretch as Williams settles in, followed by improvement once the surrounding pieces gel, because a defense retaining 40.2% of its production gives Harrell more margin to let his new quarterback grow into the job than most rebuilding programs get.
The Alabama trip is a scheduling paycheck, not a projection, at 7 percent East Carolina treats it as a body-bag game and moves on. The season actually turns in the middle stretch at Memphis, a near coin flip, and at Old Dominion, another coin-flip road test that will decide whether Blake Harrell's team is chasing nine or ten wins or scrapping for bowl eligibility. Everything else, App State, UAB, Charlotte, Florida Atlantic among them, sets up as should-win territory, meaning the Pirates control their own math outside of that Memphis-Old Dominion swing.

Nine wins and a bowl trophy over Pittsburgh mask a program that should have been closer to .500. East Carolina turned a +10 turnover margin and an offense that scored efficiently at 13.7 yards per point into a 6-2 league mark that outran what its yardage actually earned in conference play, and both of those edges are the least likely things to show up again. Blake Harrell's third year arrives with only 26% of production back, so the 2025 record was closer to a good bounce than a program leap, and the American Athletic slate will test whether Harrell's staff can win without the turnover luck.
East Carolina's identity was never the passing stats, it was the swarm up front, and a defense that racked up 101 tackles for loss (6th) and a 28.5% run-stuff rate (3rd) returns as the foundation for another run at the American. The bigger question is at quarterback, where Miami transfer Emory Williams inherits an offense that finished 24th in scoring but ranked just 111th in explosiveness, a unit that moved the ball steadily without many home runs. If Williams adds the big-play element that group lacked, this defense-first team stops needing to grind out 3.76 points per scoring chance and starts looking like a real conference contender.
Katin Houser's 3,300 yards walk out the door, and East Carolina replaces him with a total outsider: Emory Williams, who threw for just 156 yards at Miami, is the 2026 starter. That is a steep drop in track record for a passing attack that ranked 21st nationally a year ago, and it puts real weight on an offensive line that allowed only 19 sacks to make Williams comfortable early. Mitch Griffis arrives from Texas Tech as insurance with his own modest 357-yard sample, but this is Williams' offense to run, and how quickly he plays up to the numbers Houser left behind will decide whether that 32.7-point scoring pace holds.
East Carolina lost the bulk of its backfield production, with London Montgomery (742 yards, 7 TD) and Marlon Gunn Jr. (582 yards, 6 TD) both gone, and replaces it by importing rather than promoting. Ashton Gray arrives from North Texas off a 377-yard, 5-touchdown season and projects as the lead back over returners TJ Engleman Jr. (306 yards) and DeJuan Lacy (44 yards), while four-star Marshall transfer Michael Allen adds another proven-conference body to the room. The passing game carried this offense a year ago, and until Gray or Allen shows he can match what Montgomery and Gunn provided, that split likely holds again in 2026.
East Carolina rebuilt this room through the portal rather than trusting internal growth, and that's the tell. Yannick Smith's 44 catches and 583 yards are gone, so the staff went out and got Ja'Keith Hamilton from Furman (40-545-5) and Landon Sides from North Texas (34-449-1) to plug that hole immediately, pairing them with Brock Spalding, who quietly put up 554 yards of his own. With three-star additions Dawson Quarterman, Jeremiah Melvin and Ray Ray Joseph adding numbers behind them, the passing attack has more juice than the 111th-ranked explosiveness mark suggests, and it should be Hamilton and Sides, not the returning depth, who decide whether that number climbs in 2026.
East Carolina rebuilds its tight end room almost entirely from outside the program. Desirrio Riles and Jayvontay Conner combined for the bulk of last year's production at the position, and both are gone, leaving five returning names, Mason Brown, Stephen Collier, Jacob Holland, Kaleb Morrow and Gage Reale, without a single catch between them on record. The answer came through the portal, with Ismael Smith Flores (19 catches, 227 yards, 6 TD at Texas-Rio Grande Valley) and Kanen Hamlett (13 catches, 142 yards, 2 TD at App State) brought in to hand this passing attack, which ranked 21st nationally in passing yards per game, a proven receiving threat from day one.
Nineteen sacks allowed and 27th-ranked pass protection came with a line that just lost 14 bodies, so Blake Harrell is piecing together a new front around whatever continuity Christian Harris and Tre Hardison provide up front. The fixes are not transfers so much as high school signings up front, with three-star tackle Ja'Vaughn Hargett arriving from Southern Durham and Joshua Battle coming from Woodward Academy, while Brandon Best transfers in from Kennesaw State to compete inside. That mix of true freshmen and one interior transfer replacing 14 departures makes this a rebuild, and the 111th-ranked explosiveness mark from a year ago suggests the line still needs to open bigger holes even if the passing game protection holds up.
Jasiyah Robinson's 5 sacks and 6.5 TFL anchor a line that led the country in run-stuffing at 3rd nationally and racked up 101 tackles for loss, but that havoc came from a group that just lost its most disruptive pieces in Samuel Dankah (7 TFL) and Zion Wilson (6 sacks, 10 TFL).
