Conner Weigman returns as the projected starter for a roster ranked 66th nationally in talent that finished 35th in the power ratings, and if he pushes an offense that scored just 29.1 points per game closer to that roster's ceiling, Houston's 2025 breakthrough looks like the floor, not the peak.
Only 45% of Houston's defensive production returns, the steepest drop-off on the roster, and that number will decide whether Willie Fritz's third year matches last season's 10-3 mark. With that much churn up front and in the back seven, expect growing pains early as new contributors sort out roles, dragging down a defense that has to replace nearly half its snaps worth of experience. Weigman and the offense will have to carry a heavier load while that unit finds its footing.
Houston's 2026 slate turns on three road trips that carry only a 17%, 41% and 49% chance to win, at Texas Tech, at Utah and at Kansas State, and coming off a 10-3 season those numbers read as a real step down in difficulty. The Texas Tech trip stands out as the toughest test on the board by a wide margin, the kind of game that separates a solid Big 12 season from a special one. A projected 7-5 mark suggests the board expects Houston to split those coin-flip road games rather than sweep them, with home dates against Oklahoma State (65%) and Cincinnati (63%) shaping up as the more winnable path to bowl eligibility.

Willie Fritz's 10-3 mark leaned heavily on a 5-1 record in one-score games and a conference-play yardage margin that outkicked its actual win rate, both signs pointing toward regression in year three. The offense also turned 13.6 yards per point into scores, tighter than the 14.1 league median, an efficiency rate that rarely holds two years running. None of that erases a No. 35 power rating or a 6-3 league mark, but the 2025 record flattered this roster more than the tape did.
Houston won 10 games in 2025 without an explosive offense, ranking 85th in explosiveness and 83rd in points per scoring opportunity, which means Conner Weigman's return matters more for steadiness than for fireworks. Weigman threw for 2,705 yards and 25 touchdowns behind a line that allowed just 19 sacks, and that protection lets Willie Fritz keep leaning on a run game that finished 40th nationally rather than force matters through the air, where Houston ranked 83rd in passing yards per game. The defense allowed 22.8 points per game and forced a plus-4 turnover margin, so this offense does not need to fix its efficiency numbers to keep winning, it just needs Weigman to avoid mistakes.
Conner Weigman is not a placeholder while Houston sorts out its quarterback room, he's the answer, and 2705 yards with 25 touchdowns against 9 picks last year is the baseline the Cougars are building from rather than a job up for grabs. The bigger 2026 story is who Houston brought in behind him: five-star signee Keisean Henderson headlines the incoming class, giving Willie Fritz a blue-chip developmental arm the program hasn't had waiting in reserve. With Zeon Chriss and Austin Carlisle gone, the whole equation now runs through Weigman fixing an offense that ranked 83rd in passing yards per game and 85th in explosiveness, not through finding a new starter.
Dean Connors and his 977 rushing yards are gone, and nobody left in the room comes close to replicating that workload. DJ Butler, who managed 301 yards a year ago, is the incumbent, but Houston went to the portal for Oregon's Makhi Hughes and to the recruiting trail for four-star signee John Hebert to bolster the room. With a 40th-ranked rushing attack losing its clear lead back, Hughes projects as the name to watch for touches in 2026.
Amare Thomas (67 catches, 966 yards, 12 TD) already carried this room as a lone proven threat behind a middling passing attack that ranked 83rd in passing yards per game, and Houston went out and got him help rather than hope for internal growth. Trent Walker arrives from Oregon State with 823 yards of his own production, giving Willie Fritz a second established target, while four-star signee Jeremiah Bushnell joins as a high school prospect meant to add juice behind them. With Stephon Johnson's 275 yards gone, the immediate outcome swings on whether Walker can be a true co-lead option fast, because the returning depth beyond Thomas is thin on proven production.
Tanner Koziol's 74 catches and 727 yards walk out the door, and none of the returning tight ends (Traville Frederick Jr., Luke McGary, Wyatt Herbel, Kaleb Thomas, Jacory Thurman) has ever produced anything close to that workload. Houston answered by pulling Patrick Overmyer out of the portal from UTSA, where he caught 27 passes for 344 yards and 5 touchdowns, and he projects as the clear replacement target in the passing game. With the offense already sitting 83rd in passing yards per game, Overmyer's ability to immediately match Koziol's role matters more to this offense's ceiling than any name still on the roster.
Houston's front kept quarterbacks upright well enough last year, allowing just 19 sacks (27th nationally), but the group that did it is largely scattered, with eight linemen out the door including Dalton Merryman, David Ndukwe, Jason Brooks Jr., Cedric Melton and Matthew Wykoff. Willie Fritz rebuilds around seniors Alvin Ebosele and Hingano Hautau up front while leaning on a portal influx of Anthony Boswell (Toledo) and Shadre Hurst (Tulane) inside, plus high school tackles Rhett Gray and Troy Pless. That much turnover on a line tasked with fixing an offense that ranked 85th in explosiveness and 83rd in points per scoring opportunity makes protection numbers the wrong thing to expect Houston to simply repeat.
Carlos Allen Jr. and Eddie Walls III combined for a huge chunk of last year's disruption up front, and both are gone, leaving Khalil Laufau, who posted 34 tackles and 2 sacks, as the only proven returning piece. Houston's front had to replace 8 departed linemen with Oregon transfer Ashton Porter, whose 2.5 TFL last season give him a real shot to start immediately, plus Oklahoma State transfer De'Marion Thomas. That defense finished 97th in tackles for loss and 55th in sacks a year ago, so this retooled group has to generate far more pressure on its own rather than lean on the names it lost.
Jalen Garner's 76 tackles walk out the door, but Houston didn't just hope the room refills itself. Brandon Mack II, who piled up 5 sacks and 6 TFL from the second level, becomes the disruptive centerpiece alongside Sione Fotu's 53 tackles, and Ole Miss transfer Jaden Yates arrives with 55 tackles of his own production to plug the void. Miller Malone's 5 TFL from Western Kentucky adds another proven run-stopper, giving a unit that finished 97th in tackles for loss real reason to hit the backfield more often in 2026.
Kentrell Webb's 71 tackles anchor a secondary that has to replace nearly its entire back end after Latrell McCutchin Sr., Wrook Brown, Marc Stampley II, Zelmar Vedder and Blake Thompson are all gone, a group that combined for real havoc-making tackles for loss last year. Jordan Allen and Will James return with starting reps, but the newcomers carry the bigger story: Javion White arrives from Tulane off a 44-tackle, 3.5-TFL season to plug in at safety, while three-star signees James Henderson III, Javen Holmes and Mudassir Abdullah give Willie Fritz fresh bodies at corner and safety with no proven college tape yet. Houston's pass defense already ranked 67th in yards allowed per game, so the newcomers will be tested early rather than eased in.
Ethan Sanchez is gone after making 21 of 26 field goals and scoring 106 points, and Houston has no returning placekicker stats to lean on, just Zac Yoakam and Jonathan Dimas waiting for a shot with blank resumes, plus Florida transfer Evan Noel added to the mix. The punting side is steadier, with Liam Dougherty back after averaging 44.1 yards on 53 punts, giving Willie Fritz at least one settled leg while the placekicking job gets sorted out. Long snapper Jack Carson-Wentz arrives from Florida A&M to push returning snappers Weston Edwards and Anthony Saragusa, but the real swing factor for 2026 is whichever kicker replaces Sanchez's production in close Big 12 games.
Houston gutted its skill-position production, losing Dean Connors (977 yards) and Tanner Koziol (74 catches, 727 yards), then went to the portal to replace both at once with Trent Walker from Oregon State (68 catches, 823 yards) and Patrick Overmyer from UTSA (27 catches, 5 TD). Conner Weigman is back after throwing for 2,705 yards and 25 touchdowns, so the passing game's continuity rests on him distributing to two new targets rather than breaking in a new arm. The bigger question is a front seven that shipped out Eddie Walls III (7 sacks, 11.5 TFL) and Carlos Allen Jr. (7.5 TFL), betting on Jaden Yates, Miller Malone and Ashton Porter to replace that disruption by committee.
Dean Connors' 977 yards on the ground are gone, and Houston's answer is Makhi Hughes, who managed only 70 rushing yards at Oregon, meaning this offense tilts back toward Conner Weigman's arm. That puts real weight on Trent Walker, the Oregon State transfer brought in to pair with Amare Thomas, since a run game that thin forces Weigman to lean on his receivers to keep the 10-3 pace going in 2026.
Houston's real 2026 story for bettors is the split screen: 3-3 straight up and only a 50% cover rate at home versus a perfect 6-0 mark and 83% cover on the road, including a 3-0 sweep as road underdogs. Willie Fritz's group, now in his third year, has been the rare team more trustworthy away from its own building than in it, and that road profile carried a 6-3 conference cover mark. Until the home number catches up, the smarter angle stays betting Houston away from home rather than backing it as a host.
